✅ Thresholds.

What amount needs approval, and from which role

✅ Eligibility.

Which customers, plans, or job types qualify for what

✅ Field definitions.

What each status actually means, written where someone will read it

✅ Defaults. What the system does when a user chooses nothing

✅ Sequencing.

Which steps cannot happen before others

✅ Ownership of exceptions.

Who is allowed to override, and what gets recorded when they do

Write down the threshold for your most common approval, then find out how many people already knew it.

Your dashboard is fine until someone asks what the number includes.

A dashboard should always answer six questions without being asked:

✅ Which filters are currently applied

✅ When the data last refreshed

✅ Whether this view is complete or partial

✅ Which segment or account is in scope

✅ What definition sits behind each metric

✅ What changed since the last time the user looked

Open your main dashboard and count how many of the six it answers on screen.

It's tempting to dive right in and start building. Believe us, we've done it.

But without customer discovery, you risk spending time and money building a beautiful product that nobody actually needs.

Before you build, ask:

Who is this really for?

What problem are we solving?

Have we validated that people actually want this?

Are customers willing to pay for it?

Customer fit should shape the product from the beginning, not become something you figure out after launch.

Why Do Undocumented Decisions Get So Expensive?

You cannot manage a risk you have never been told exists, and a rule nobody remembers creating is nearly impossible to remove, because no one can tell you what it was there to protect against.

The cost shows up in predictable places, every time:

✅ Change slows down. A simple update turns risky because nobody knows what else depends on the current behavior.

✅ Reports lose trust. When definitions and manual fixes are undocumented, leadership starts second-guessing the numbers.

✅ Training gets harder. New hires learn the steps but not the reasons, so they cannot adapt when something looks off.

✅ Software gets harder to maintain. Developers have to preserve behavior nobody can explain, which is slow and risky work.

✅ Customers feel it. Internal confusion eventually surfaces as an inconsistent status, bill, or answer.

✅ One person becomes the interpreter. The business ends up running on whoever remembers the old decision, and replacing that person can cost up to twice their salary once you count the knowledge that leaves with them.

Pick the one you recognize and find out who owns the decision behind it...not tomorrow...today.

Can AI Replace User Research?

Real evidence is anything a person can trace to a source.

A finding should point back to a quote, a ticket number, a recorded session, a metric, or something a person on your team watched happen:

✅ User interviews and usability sessions

✅ Support tickets and call logs

✅ Sales calls and customer emails

✅ Watching someone do the work in their actual environment

✅ Analytics on what people do rather than what they say

✅ The workarounds your own team built to survive the current system

Take the top three findings in your backlog and name where each one came from.
